Many of the wounds left by decades of communism are still painful, and the pace of recent change has not been painless either. The large company ensembles and antiquated union agreements appropriate for an age of ‘full employment’ have become hard to sustain in today’s more competitive market place. Good artists are ambitious to do better for themselves, and managers are struggling to provide the structure which will enable them to do so, while at the same time satisfying both traditional and new audiences. La dernière conférence d’Opera Europa à Budapest avait pour thème l’Europe centrale et les meilleures façons d’y faire de l’opéra aujourd’hui. Nombreuses sont les blessures laissées par des décennies de régime communiste, et la vitesse des changements récents n’est pas non plus allée sans laisser de cicatrices. Les grands ensembles et les conventions collectives surannées, adaptés à une époque de “plein emploi”, sont devenus difficiles à maintenir sur le marché concurrentiel actuel. Les bons artistes ont de plus grandes ambitions pour eux-mêmes, et les directeurs se battent pour leur fournir la structure qu’il leur faut, tout en satisfaisant à la fois les publics traditionnels et nouveaux. The encouraging message is that those responsible for the future of these great theatres are aware of the challenges and are open about seeking help and guidance while confronting them. Likewise, that those in charge of the companies in the relatively more affluent areas of Western Europe are willing to share their experiences and good practices. There are still gulfs, both aesthetic and economic, but bridges are being constructed so that they may be crossed. The purpose of such collaboration is not to create some homogenised euro-product, but rather to enrich the diversity which makes Europe such a fascinating, if sometimes infuriating, place to work. Les responsables de l’avenir de ces grands théâtres envoient un message encourageant en étant conscients des défis et prêts à chercher de l’aide et des conseils tout en y faisant face. De la même façon, les responsables des compagnies des parties relativement plus riches d’Europe occidentale sont disposés à partager leur expérience et bonnes pratiques. Des fossés demeurent, esthétiques ou économiques, mais les passerelles qui sont en train d’être construites permettront de les dépasser. Le but d’une telle collaboration n’est pas de créer un “euro-produit” homogénéisé, mais plutôt d’enrichir cette diversité qui fait de l’Europe un endroit si fascinant, bien que parfois exaspérant, où travailler. Europe itself is only part of a wider world. In Budapest we benefited from the presence of OPERA America President & CEO Marc Scorca, who joined me for a presentation on survival and recovery plans. While acknowledging the significant differences between the American and European economic models, we also found many synergies and areas where we could learn from each other. The global nature of today’s profession really struck me at the end of October, when I was a juror at NEUE STIMMEN 2009 in Gütersloh. Forty competitors, selected from over a thousand entries, were reduced to seven finalists, none of whom came from ‘old Europe’. The first three prize winners were all Korean. J’ai été véritablement frappé par le caractère mondial de la profession actuelle à la fin du mois d’octobre, alors que j’étais juré au concours NEUE STIMMEN 2009 à Gütersloh. It turned out, in spite of that, that the situation was not that different in London and Paris. Both have to come together with compromises whenever conflicts appear; both have to share their funding; both have to fight for the availability of the stage; both need mutual respect when it comes to develop fundraising activities. And I think that both our contributors could agree with Brigitte Lefèvre’s diagnostic: when asking herself ‘Qui est le grand patron de l’Opéra?’, the best answer she came up with was ‘C’est le planning.’ This contrasts with the situation in Perm, in spite of the fact that George Isaakyan, Artistic and General Director of the Perm Opera and Ballet, has also developed there a very sensible system to achieve savings: administrative, finance and technical costs can be shared thanks to the coexistence of both companies in the same house, benefiting both parties. Anthony Russell-Roberts, Truze Lodder, Marina de Brantes and Susan Fisher Waldemar Dabrowski, General Director of the Polish National Opera in Warsaw, sadly had to leave Budapest for personal reasons but asked our Director, Nicholas Payne, to read his combative paper about how to deal with managing opera in the aftermath of Communism. Balazs Kovalik, Artistic Director of our host, Hungarian State Opera, summed up his experiences and expressed the need for change from within, in an institution which has been strongly affected by history and politics. As he pointed out, competition and links among theatres were suddenly interrupted as the borders of the country changed, resulting in the fact that now key theatres belonged to different countries. ‘In Hungary,’ said Balazs Kovalik, ‘if you’re staging a new production and somebody does not like it, the project becomes a political issue.’ A key consequence of his account is shared by all theatres, in central, north and south Europe: how crucial it is to allow a theatre to take risks in the selection of new repertoire and in new dramaturgical approaches both within traditional repertoire and beyond these boundaries. The theatres’ right to risk-taking must be protected at all costs, even if it means objections from the press, audiences or politicians: on the one hand because this is a part of the essential responsibilities of our institutions, our remit; on the other hand because stasis, immobility and simply providing for entertainment of mild satisfaction is, without any doubt, a serious mistake as long as we see Opera as an art form. We had a very provocative session about Ballet and Opera 4 The contrast is even sharper in the case of the Muziektheater in Amsterdam. Truze Lodder, its managing Director, explained that when she arrived at the company there were three different organisations: the Ballet, the Opera and the House. As a result of that the real power belonged to the technicians. Also in Amsterdam it has been possible to find a compromise in a way that the ‘arranged marriage’ or maybe, in this case, the ‘ménage à trois’, seems to be finally satisfactory for everybody. But it was very clear in the passionate debate that ensued that still many ballet companies consider that in their partnership with an opera company they feel like poor relations. Opera Europa putting the ballet subject in the agenda was highly appreciated by many of our members. Time constraints made it impossible for all participants to share their views and to answer questions and share ideas, but the key to the solution seemed to lie in combining forces of ballet and opera in reaching audiences and in making sure that both art forms are kept alive and deserve institutional support. Kasper Holten, Opera Director of the Royal Danish Theatre (Copenhagen), moderated a session in which views were expressed very passionately, as it usually happens when somebody attempts to confront repertoire and stagione systems. Adám Fischer, Music Director of Hungarian State Opera, pointed that the structure of the repertoire system was made for the 19th century repertoire and it needs to be questioned as long as it reinforces certain titles while it discourages productions of newer or less usual operas. As Serge Dorny, General Director of the Opéra national de Edition no 28 – HIVER 2009 Lyon concluded, ‘the structure of the system should not run the house.’ Ulrich Peters and Achim Thorwald, Intendants of the Staatstheater am Gärtnerplatz in Munich and the Badisches Staatstheater in Karlsruhe, pointed out how essential are the ensembles of the repertoire theatres to train the singers and to build their careers gradually. Ioan Holender, Generalintendant of the Wiener Staatsoper, went a step further stating that ‘without the repertoire system, the stagione system could never be able to survive. From where would they get the artists? How can the singers develop, if we don’t offer them an ensemble?’ In spite of a passionate debate it seemed clear, as a conclusion of the session, that the old ‘pure’ structural and management models of either ‘repertoire’ or ‘stagione’ are now in a process of upheaval, and to a certain extent even merging. From being like two different self-contained worlds with their own rules, the fact is that theatres are increasingly considering mixed models. The problem is that the change seems to be easy for a stagione theatre and much more complicated for a repertoire theatre because, as the Bremen Intendant Hans-Joachim Frey said, the new situation entails reducing overheads, which in the end means getting rid of staff. In the end, the question cannot be only what is preferable but also about what is possible. And Hans-Joachim Frey warned us that in some theatres there will be soon a major contradiction when the fixed costs of the system will not allow developing the system itself. way to justify why to maintain such high labour cost in our companies; for prioritizing quality over quantity; for companies which are well managed to be very clear about what their priorities are; for making clear that there is nothing sacred in a opera company except its performances. The conference in Budapest was also a great opportunity for a further development of our Marketing, Fundraising, Business, Technical and Artistic Directors forums with sessions moderated by Elaine Padmore, Tom Remlov, Susan Fisher, Bernard Coutant and Jérôme Brunetière, which included a panel of young participants. Some relevant and inspired proposals were put forward for events in our companies on the occasion of European Opera Days (see p. 13). It is a good opportunity for each company to mark the date with specific celebrations which could be coordinated among all theatres and connected to a central topic. In 2010, the European Opera Days will encourage the companies to ‘cross bridges’, open the doors and welcome their audiences in all their diversity. In 2011, they will focus on creating opera for young audiences. The contribution from each company will have a local impact, but the coordination of the companies across Europe is also bound to encourage global awareness for the art of opera, with positive repercussions for all. The debate between ‘traditional’ and ‘modern’ was less passionate, but no less interesting. ENO’s Artistic Director, John Berry, explained how important it is, for a company based in a city with such a large potential audience as London, to find its own identity; and to invest a lot in publicity, marketing and communication strategies. The amazing audience figures for the recent ENO Grand Macabre and L’amour de loin are an example of searching and finding the audience after a carefully planned strategy. Waldemar Dabrowski, directeur général du Polish National Opera à Varsovie, a malheureusement dû quitter Budapest pour raisons personnelles, mais il a demandé à notre directeur Nicholas Payne de nous lire sa contribution pugnace sur la gestion d’une maison d’opéra au sortir du régime communiste. Balazs Kovalik, directeur artistique du Hungarian State Opera, a fait part de son expérience en exprimant la nécessité d’amener les changements de l’intérieur, dans une institution très marquée par l’histoire et la politique. La concurrence et les liens entre les théâtres, a-t-il remarqué, ont été subitement rompus avec le changement des frontières nationales et le fait que les grands théâtres se soient alors retrouvés dans des pays différents. “En Hongrie, a confié Balazs Kovalik, si vous montez une nouvelle production et que quelqu’un ne l’apprécie pas, le projet devient une affaire politique.” Ses paroles rappellent un point essentiel et commun à tous les théâtres, au centre, au nord et au sud de l’Europe: il est fondamental de laisser un théâtre prendre des risques dans le choix d’un nouveau répertoire et de nouvelles approches dramaturgiques, à la fois dans le répertoire classique et au-delà. Le droit des théâtres à la prise de risque doit être défendu à tout prix, même si cela entraîne des objections de la part de la presse, des publics ou des responsables politiques: d’une part, parce que cela fait partie des responsabilités essentielles de nos institutions, de nos attributions; d’autre part, parce que l’immobilisme et la seule volonté d’offrir un divertissement gentillet sont, sans l’ombre d’un doute, une grave erreur si l’on considère l’opéra comme un art. La session sur le ballet et l’opéra a donné à réfléchir, avec Anthony Russell-Roberts décrivant la situation de Covent Garden comme un “mariage arrangé”, tandis que Brigitte Lefèvre préférait parler de “divorce d’amour” à propos de l’Opéra national de Paris. Malgré cette contradiction apparente, les situations à Londres et Paris ne se sont pas révélées si éloignées. Les deux institutions doivent trouver un compromis quand un conflit voit le jour; toutes deux doivent partager les financements; toutes deux doivent se battre pour disposer de la scène; toutes deux ont besoin de se respecter mutuellement pour élaborer leur stratégie de recherche de fonds. La contrainte du temps n’a pas permis à tous les participants de pouvoir donner leur point de vue, répondre aux questions et échanger leurs idées, mais la solution semblait résider dans la conjugaison des forces du ballet et de l’opéra pour toucher les publics et assurer que ces deux arts continuent de vivre et de mériter un soutien institutionnel. De deux mondes hermétiquement séparés et obéissant à leurs propres règles, on constate que les théâtres considèrent de plus en plus des modèles mixtes. Le problème est que le changement semble facile pour un théâtre stagione, mais beaucoup plus compliqué pour un théâtre de répertoire car, comme l’a expliqué l’Intendant de Brême Hans-Joachim Frey, la nouvelle structure implique une réduction des frais généraux, c’est-à-dire des licenciements. En fin de compte, la question ne porte pas seulement sur ce qui est préférable mais aussi ce qui est possible. Et Hans-Joachim Frey a prévenu que certains théâtres se trouveraient bientôt devant une contradiction majeure, lorsque les coûts fixes du système ne permettront plus de développer le système lui-même. Le débat entre “tradition” et “modernité” a suscité moins de passion mais pas moins d’intérêt. Le directeur artistique du ENO, John Berry, a montré l’importance, pour une compagnie basée dans une ville au public potentiel aussi considérable que Londres, de trouver sa propre identité et de beaucoup investir dans la publicité, le marketing et les stratégies de communication. Les chiffres de fréquentation exceptionnels recueillis récemment par Le Grand Macabre et L’amour de loin illustrent la façon de trouver un public grâce à une stratégie soigneusement planifiée. Il s’agit en fait d’un équilibrage minutieusement réfléchi pour un théâtre, et pas du sens de “tradition” ou “modernité”, car cela reflèterait des opinions individuelles, selon Peter de Caluwe, directeur de la Monnaie. Pour Andreas Homoki, Intendant du Komische Oper de Berlin, l’innovation est une simple question de qualité et ce n’est tout simplement pas un sujet de débat. Peu importe l’époque de la pièce, tout ce qu’il faut, a-t-il insisté, c’est qu’elle nous dise quelque chose sur ici et maintenant. La session “Comment surmonter la crise”, préparée conjointement par Marc Scorca, président d’Opera America, et Nicholas Payne, directeur d’Opera Europa, a également été fort instructive. La conférence de Budapest était aussi une excellente occasion de poursuivre le travail de nos forums Marketing, Fundraising, Business, Technique et Artistique, avec des sessions animées par Elaine Padmore, Tom Remlov, Susan Fisher, Bernard Coutant et Jérôme Brunetière, ce dernier accompagné d’un panel de jeunes participants. Des propositions pertinentes et inspirées ont été avancées pour les événements de nos compagnies à l’occasion des Journées européennes de l’Opéra (voir p.13). Ces Journées sont une excellente opportunité pour nous tous de marquer le coup avec des événements pouvant être coordonnés entre tous les théâtres et reliés à un thème central. En 2010, les Journées européennes de l’Opéra nous encouragent à “construire des passerelles”, ouvrir les portes et accueillir nos publics dans toute leur diversité. En 2011, elles se concentreront sur la création d’opéra pour les jeunes publics. La contribution de chaque compagnie aura un impact local, mais la coordination de toutes les compagnies à travers l’Europe favorisera une sensibilisation générale à l’art de l’opéra, avec des retombées positives pour nous tous. Nous nous retrouverons à Rotterdam en mai prochain où la proposition sera très différente (p. 10). A Budapest, nos discussions ont principalement porté sur la situation de grandes institutions à la gestion complexe, héritières d’une longue tradition et souvent installées dans d’impressionnants bâtiments historiques. Après s’être penchés sur cet aspect, de nombreux membres devraient apprécier la sensibilité de Guy Coolen, directeur de Muziektheater Transparant, à la situation des compagnies qui n’ont pas de théâtre du tout. Last September, they were invited to London’s Royal Opera House to discuss health and safety, staff exchange and to update the guidelines they prepared at their previous meeting in Oslo. He presented the house’s health and safety rules, from which most participants picked up many useful tips, such as how to take in and train casuals. After lunch, Oslo’s guidelines for technical riders were updated. A visit of the PLASA09 exhibition was planned, but as often the programme expanded and time for that came only later. A late dinner was held in the Earl’s Court area at the very cosy Pembroke pub. Tuesday started with a discussion about staff exchange for which helpful guidelines were drawn up too. Schenker Ltd presented their company and provided advice for documentation adapted to the requirements on different continents. Participants then joined a tour of the Royal Opera House divided into smaller groups, either technical or lightning-oriented. Time was again a little against us but the last item of the programme was dealt with and guidelines were prepared for technical queue lists and assembling manuals. The next Technical Managers meeting will be prepared by a steering group composed of Sofie Nilsen from Oslo, Grant Barden from Cardiff and Tom Manning of ENO. The forum will probably be re-baptised in order for the target groups to be more specific and avoid confusion with the Technical and Production forum. More contact will be made with Technical Directors via their forum to enhance communication and cooperation. Once again, quite a lot of tools were added to the manager toolbox which they can use in their daily work. You might soon be receiving a questionnaire from Deloitte regarding your opera company and its fundraising situation. The survey includes the following sections: your institution and its organisational structure, economic data, sponsors, friends and benefits, sponsorship management, institutional relations and tax matters. Opera Europa and Deloitte Madrid have signed a confidentiality agreement, and only those companies who have contributed to the survey will have access to the final results. Deloitte Madrid will be compiling the information and preparing draft results which will be presented this spring (provisional date: 14-15 April, Göteborg). Following remarks and corrections, the survey will have its final presentation during the Opera Europa autumn conference in Munich, from 5 to 7 November 2010. This joint meeting should notably be an opportunity for both forums to deal with environmental issues, and perhaps to launch a comparative exercise on European opera houses’ ecologic impact. It is a modern destination with a vibrant cultural life, but without a permanent theatre-based opera company. Instead, it is home to a wide variety of theatres and artistic initiatives and, for the last two years, of the Rotterdam Operadagen, an explosion of creative activity during 10 days at the end of May and beginning of June. WINTER 2009 Issue n° 28 11 MEDIA INITIATIVES INITIATIVES MEDIA A growing concern among members is how best to collaborate with TV and other media producers and distributors, in order to disseminate opera to a wider audience. Last April in Barcelona, in association with International Music + Media Centre (IMZ), we presented some potent examples of successful initiatives in cinema, TV and high definition DVD production; and also received a strong message that this area was less a commercial revenue stream, more a promotional opportunity. Since Barcelona, Opera Europa has been exploring two avenues towards developing the relationship with the media. MIDEM MIDEM Each year towards the end of January, the Music industry gathers at the Palais des Festivals in Cannes for its biggest networking event, at which the latest films are screened and deals are struck. In discussion with the programme organisers, we have proposed using this time for a concentrated brainstorming between leading players and the opera and media worlds. Though a precise schedule has yet to be agreed, the proposal is that we bring together 10 or 12 people on each side for 24 hours spread over Tuesday afternoon 26 January and Wednesday morning 27 January, either side of the MIDEM Classical Music awards ceremony and dinner on the Tuesday evening. The first special award winners for 2010 are Mirella Freni (Lifetime Achievement), Angela Hewitt (Instrumentalist of the Year), Elina Garanc̆a and Christian Gerhaher (Singers of the Year) and Naïve (Label of the Year). Recently, Peter Maniura, Head of Television Classical Music and Performance at the BBC and current chairman of the EBU Music Bureau planning group, approached me with three potential projects for collaboration between Opera Europa and the EBU. While the second and third of these initiatives are speculative and for the longer term, and will be discussed by Opera Europa’s Board in February, the first is a practical proposal for a showcase of the Best of European Opera programme which could be assembled and transmitted in 2010, ideally to coincide with the European Opera Days on 8 and 9 May, but, if not, during the autumn. We will contact you individually as from December to tell us about your intentions for the EOD 2010. Opera Europa will coordinate a press release to the specialised press in mid-January, specifying participating houses. A press pack will be prepared for March, two months before the event; those houses which will have informed us of their detailed programme in time will receive one presentation page in it. Participating houses will be asked to ensure the distribution of the press pack to their local and national press. The press release will include a common message and a section left free for presenting your own events. From 500 to 7,000 seats, from €1 million to €180 million in turnover, and from 13 to 238 performances a year, the survey of our opera houses shows us that the possibilities of making opera are many. In order better to exploit these data, a new online comparative tool has been developed. After having selected the data to analyse by company, by year, by level of turnover, or by number of annual productions, you can: • Show the data of an opera house and download its complete questionnaire • Compare the data online in tabular form • Export the data in order to analyse them on an Excel spreadsheet. The Excel spreadsheet which you can download for each opera house contains detailed information about the number of salaried personnel, ticket prices, income and expenditure, the number of productions and opera performances, as well as the production process. Naturally this information is not exhaustive, and it may be interesting to call your colleagues so as better to understand their business practices and to share your own successes and areas for improvement. The available information can be used in many ways. For example, let us consider each member’s structure of resources: within one single country, opera houses receive public funding which varies from 50% to 90% of their total budget. Should the first renegotiate its subsidies (through presenting the data of this analysis) or the second improve its private and commercial contributions? The answer is certainly not so simple, but the study of the financial databases will without doubt provide interesting indications. Such a study also has its limitations which it is important to take into account. Certain opera companies, for example, benefit from a permanent orchestra which belongs to the town or region. Not only does that reduce the impact on the budget, but it allows, in addition, a significant economy in the costs of production. Let us mention also the case of those opera companies which have closed for several months for rebuilding (Den Norske Opera or Opera North for example). Their figures look less healthy for one or two seasons, but it is very interesting afterwards to observe the progress and gains in productivity realised with the new building. The collection of these data will make ever greater sense over time, since it will be possible to monitor trends over several years in operatic activity in Europe. This year, more than 45 opera houses have submitted their data. We can only urge you to continue your contribution or to begin it if you have not yet contributed to this database. Certains trouveront étrange ou paradoxal qu’au moment où le livre dans sa forme actuelle voit son avenir contesté avec l’apparition de l’édition numérique, nous revenions une fois encore aux Grecs. Et pourtant, toujours nous ressentons à la lecture des tragédies d’Eschyle, Euripide et Sophocle ou des comédies d’Aristophane qui nous sont parvenues, une familiarité particulière. Plus de vingt-six siècles après leur apparition sur la scène du monde, face au theatron sur lequel s’asseyait le peuple d’Athènes, ces femmes et ces hommes aux noms devenus mythiques - Agamemnon, Clytemnestre, Electre, Iphigénie, Oreste, la sombre dynastie des Atrides - nous les voyons encore se débattre, sous le regard des dieux, avec leur destin, leurs désirs, leurs peurs. Ils nous sont proches. Some will find it odd or consider it a paradox that, at a time when the book in its present form has an uncertain future due to the emergence of digital editions, we return once again to ancient Greece. And yet, we always feel a special familiarity when reading the tragedies by Aeschylus, Euripides and Sophocles or the comedies by Aristophanes which have come down to us. More than 26 centuries following their arrival on stage, in view of the theatron where the people of Athens would sit, these women and men with mythical names – Agamemnon, Clytemnestra, Electra, Iphigenia, Orestes, the dark dynasty of the Atrides – are still seen fighting with their destiny, their aspirations, their fears, in front of the eyes of gods. They are close to us. The aim of the competition is to find promising new opera singers and its repertoire will consist solely of opera arias. ‘The Savonlinna Opera Festival, in partnership with the Timo Mustakallio Foundation, has been holding the Timo Mustakallio Competition since 1974’, reports the Festival’s General Director Jan Hultin. ‘The competition is now well established as an arena for young Finnish singers, and the time has come to couple it with an international competition for slightly more experienced singers focusing on opera. The Israeli Opera celebrates its 25th anniversary with a very special season focusing on Jewish and Israeli related works and artists. Season highlights include: a world premiere (18 January) of The Child Dreams based on a play by Hanoch Levin, one of the greatest Israeli playwrights of all times to music by Gil Shohat; La Juive with Neil Shicoff conducted by Daniel Oren and directed by David Pountney (13 April); and Nabucco at the footsteps of Mt. Masada, an open air production in a newly created space by one of Israel’s most symbolic historic sites.
